Zapier vs. Make: Two Ways to Buy the Same Workflow Debt

Zapier's pricing page now opens with the headline "AI orchestration plans that scale with you." Make's nav leads with Maia, a conversational tool that builds your automations and AI agents for you. The two biggest names in no-code automation are racing toward the same destination, and that destination is bolting AI agents onto the exact duct-tape problem they were both built to fix.

The standard comparison pits features against each other: 9,000 app integrations versus 3,000, tasks versus credits, $19.99 versus $9. We pulled both pricing pages this week, and the feature gap is real but boring. The interesting finding is that both platforms sell the same underlying product. You are renting metered connections you do not own, maintained by hand, that rot quietly whenever a third-party API changes shape. The comparison that matters is not which one to buy. It is which one costs less to leave.

The meter is the product

Now the math both vendors hope you skip. Take one ordinary lead-intake workflow: webhook in, enrich, add to CRM, Slack the team, log to a sheet. Five action steps. If it fires 1,000 times in a month, that is 5,000 tasks on Zapier, which is nearly seven times the allowance in the base Professional plan. On Make the same month burns 5,000 credits, half of a $9 Core plan.

The platforms differ on price, but they agree on the mechanism that matters. Every successful run costs money. The lead that converts, the row that syncs, the ticket that routes: each one drops a coin in the meter. Your bill goes up when your automation works. That is the inverse of every other piece of infrastructure you buy, and neither company has any incentive to change it. Zapier made the commitment explicit this year with a pricing-page announcement that AI steps, code steps, and SDK calls now all follow the same task-based model. The new AI layer is not an escape from the meter. It is a new thing to feed the meter.

The rot is not a bug

Ask the people who run this stuff for clients, and the failure mode is always the same. A thread in r/MarketingAutomation from August 21 asked which automations "look great in a demo but break constantly in production." The top answer is worth quoting: "There's always one. You build something, show it to the client, everyone's impressed, and then two weeks into actually running it, it starts failing in ways that never showed up in testing. For me it's usually anything that depends on a third-party API's response format staying exactly the same."

That last sentence is the whole game. Both Zapier and Make are translation layers between APIs they do not control. When Shopify or HubSpot or Gmail changes a response field, your scenario does not degrade gracefully. It fails at 2am on a Tuesday, and the fix is billable hours from whoever built it, plus any tasks or credits burned while it thrashed.

An r/nocode thread from earlier this year did the arithmetic the vendors skip: "Zapier pricing just went up again, Make quietly changed their plan limits... the promise was: anyone can build without a developer and the reality at scale is that the monthly subscriptions add up to what a part time developer would cost anyway." When your glue layer costs as much as a person, the glue has become the product.

Agents are a second meter, not an exit

Both vendors looked at a system of fragile, hand-maintained connections and decided the fix was to hand it to a probabilistic AI agent.

Zapier sells Agents Pro at $400 billed annually for 1,500 automated behaviors per month, and it is a separate line item from your core plan. Make's AI Agents are in beta and run through the same credit pool as everything else, on Make's AI provider or your own LLM key. The pricing differs. The structure does not: every action the agent takes is another task or credit, billed at the same rate as the workflow underneath it.

An agent does not repair brittle automation. It consumes it, faster, with judgment you cannot audit after the fact. If the connection under the agent silently changes shape, you now have a system that takes wrong actions at machine speed and bills you for each one. Which exit costs less

The lazy version of this article says you cannot get your data out. That is outdated, and the honest version is more useful.

Make lets you export any scenario as a blueprint JSON on every plan, including Free, and import it elsewhere. Zapier documents JSON export of Zap workflows, with the full feature described for Team and Enterprise accounts. So the files can leave. What cannot leave:

1. Connections. Neither export carries your credentials or app connections. Every integration gets re-authenticated wherever you land. 2. Format portability. Zapier JSON does not run on Make, and Make blueprints do not run on n8n. Migration converters exist, but they are community projects, not vendor features. 3. Reimplementation time. Multi-step logic, filters, paths, and error routes get rebuilt by a human either way, because the export describes what the workflow says, not what it means.

On that scorecard Make is the cheaper exit. Blueprint export on all tiers and a $9 entry point mean the smallest users can walk away with almost nothing sunk. Zapier's exit is heavier where the platform is strongest: deep multi-step Zaps, the 9,000-app long tail, and team-owned libraries. Neither exit is free, because neither one hands over the maintenance history. The debt travels with you as a to-do list.

One correction to the cheapness myth, because it cuts the other way at volume. Zapier's per-task rate gets cheaper as tiers climb, and at the big tiers it undercuts Make's credit price per action. Make wins at the low end. Zapier wins the race to the bottom. Both models still bill every success, which is the part that never changes.

The counterpoint shipped this week

While both vendors priced their agents, n8n shipped version 2.36.0 on August 18, and the release notes read like a rebuttal. The Schedule Trigger node gained an "If Execution Is Missed" option with a per-node grace period, so the platform itself now catches up runs missed during downtime instead of dropping them. The AI side got hardening rather than marketing: the agent HTTP Request tool configuration was locked down, human-in-the-loop approval resumes were fixed, and agents gained writable workspaces and deeper MCP access.

That is the difference between owning the tool and renting it. A self-hosted n8n instance, 203,000 GitHub stars and free for internal use under its fair-code license, has no meter. Your workflow is a JSON file you can keep in git, diff, and take anywhere, and when an API changes you fix it once for yourself instead of waiting on a vendor's connector queue. The honest caveat: self-hosting does not delete the maintenance, it relocates it. You trade a subscription for a server, upgrades, and someone on call. For a solo marketer with three zaps, Zapier or Make is the right call, and Make's credit math is the better deal. The debt only becomes a problem at scale, which is precisely where both platforms want you.

The verdict: both bills come due. Zapier and Make are competent products with different prices and the same business model: you rent the connections, you pay per success, and the AI layer adds a second meter on top. Make is cheaper to run and cheaper to leave. Zapier has the catalog to justify itself if your workflows live in its long tail. The question to ask before signing is not "which features" but "what does year three cost when these workflows double," because the pricing model guarantees the answer goes up. If the answer scares you, the exit with no meter is the one you host yourself.
